Human rights and environmental due diligence provides a structured way to identify and assess actual and potential impacts, decide where action is most urgent and follow up on the response. What’s the most effective way to integrate sustainability into procurement?

More and more, procurement teams are expected to apply human rights and environmental priorities in supplier selection, contracting and supplier management.

When these requirements are added as a separate layer, the result is often more checklists, parallel guidance and additional steps in already established processes. The requirements may be clear on paper but difficult for buyers and category managers to use when working with actual suppliers.

Responsible sourcing translates the organisation’s commitments and due-diligence priorities into procurement processes and supplier relationships. This does not mean adding sustainability criteria to every decision. It means bringing the relevant priorities into the situations where they matter.

Improving supplier ESG performance without damaging relationships

Supplier engagement is often needed when expectations change—for example, when a new supplier code is introduced, contractual requirements are updated or a responsible-sourcing programme is rolled out across an existing supply base. Suppliers may be expected to work differently, sometimes across very different operating contexts and at considerable scale.

It is also needed when a supplier continues to fall short of agreed social or environmental expectations. Audits can provide useful information, but repeated assessments and demands for corrective action do not necessarily lead to lasting improvement. They can also put established supplier relationships under strain.

Procurement teams need a way to support improvement without losing sight of continuity, supplier criticality and the investments made on both sides. Pressure alone may increase resistance without addressing why the supplier is struggling to meet the requirement.

A good engagement process supports improvement where this is realistically achievable. It also provides a structured basis for deciding what to do when progress remains insufficient.

Supplier Engagement & Capacity building

We work with organisations to design and run targeted supplier engagement aligned with procurement strategy and due-diligence priorities. Attention is focused where the nature of the impact, supplier criticality and the organisation’s leverage make engagement necessary and worthwhile, rather than applying the same approach across the entire supply base.

This may involve working with procurement teams to:

clarify what is expected from suppliers under new or existing requirements;
distinguish between suppliers that are unwilling to improve and those that lack the capacity to do so;
define what acceptable progress looks like within the supplier’s operating context.

Supplier engagement may combine structured dialogue, practical guidance and targeted capability building. This can include translating expectations into operational terms, strengthening basic management or reporting practices and agreeing realistic improvement measures and timelines.

Where improvement is possible, we help organisations support and monitor it. Where it is not, the engagement provides better information for escalation, remediation or disengagement decisions.

When supply chain risks require collective action

Some of the most significant social and environmental impacts occur deep in supply chains, beyond direct suppliers and in places where an individual company has limited influence.

Due diligence, responsible sourcing and supplier engagement can still improve how a company identifies and responds to these impacts. But supplier-level action has its limits when the underlying causes include weak local enforcement, uneven competitive conditions or practices that are common across an industry or sourcing market.

In those situations, companies may need to work with peers, industry bodies, civil-society organisations or local partners. Collaboration can bring together leverage, information and expertise that no individual company has on its own.

Pre-competitive collaboration and multi-stakeholder initiatives are not the default response, nor do they replace a company’s own responsibilities. They do often become relevant when the issue is shared and progress depends on action by several parties.

Should you collaborate with competitors on supply chain sustainability challenges?

Some supply-chain risks cannot be addressed by individual companies alone. Where expectations apply across an industry—for example, to labour standards, environmental practices or sourcing conditions—acting alone may leave a company exposed or commercially disadvantaged.

Aligning with peers on baseline approaches can increase leverage and help level the playing field. Collaboration can also provide a practical way to share knowledge, develop good practice and reduce duplication.

The question is when collaboration is appropriate, whether an existing initiative is credible and effective, and how companies can work together without crossing competition-law boundaries.

Industry Collaboration & Pre-competitive initiatives

We support organisations in identifying, assessing or setting up industry collaborations where shared action makes practical and strategic sense. This includes evaluating existing initiatives, clarifying objectives and scope, and determining what knowledge, tools or approaches can usefully be shared.

We also help design governance arrangements that support joint learning and progress on supply-chain challenges while keeping pricing, sourcing and other commercial decisions clearly separate.

The aim is to strengthen the response to shared challenges, while each company remains responsible for its own sourcing and commercial decisions.

When industry collaboration is not enough.

Some issues identified through due diligence cannot be addressed through supplier engagement or industry collaboration alone.

They may be rooted in weak local enforcement, labour-market conditions, environmental pressures or wider governance failures. Progress then depends on organisations with different roles, authority, local knowledge and/or networks working together.

The practical questions are who needs to be involved, what each party can contribute and whether there is a sufficiently clear purpose for collaboration. Poorly chosen partnerships can consume considerable time and damage credibility without improving conditions.

Multi-stakeholder initiatives

We support companies in designing or joining targeted multi-stakeholder initiatives where this is an appropriate response to an identified issue.

This includes identifying credible partners such as NGOs, local organisations, industry peers or public bodies whose mandate, expertise and position fit the work. We help establish clear objectives, roles and governance arrangements so that responsibilities remain explicit and progress can be assessed.

We also work with NGOs and other civil-society organisations that want to establish or join an initiative, or improve how an existing collaboration works. This may involve clarifying what participating companies can realistically contribute, translating different perspectives into a workable approach and designing governance that retains the initiative’s credibility.

Multi-stakeholder collaboration should be used to address a defined problem. It is not a substitute for the responsibilities of individual participants, open-ended stakeholder engagement or reputation management.
