What’s the most effective way to integrate sustainability into procurement?

Procurement teams are expected to apply sustainability considerations in supplier selection, contracting, and performance management.

What usually happens? Sustainability requirements are added alongside existing procurement criteria.

Improving supplier ESG performance without damaging relationships

Supplier engagement is often needed when expectations change — for example when new supplier codes of conduct are introduced, contractual requirements are updated, or responsible sourcing programmes are rolled out across existing supply bases. In these situations, suppliers are expected to operate differently, sometimes at scale and across very different contexts.

Engagement is also necessary when individual supplier performance continues to fall short of agreed expectations. This is rarely straightforward. Audit-heavy and compliance-heavy approaches strain supplier relationships and rarely drive lasting improvement.

In practice, procurement teams need suppliers to improve performance without triggering resistance or undermining long-term relationships. That matters for supply chain resilience. Supplier relationships are often long-standing, investments have been made on both sides, and alternatives may be limited. Pressure alone can increase risk rather than reduce it.

Engagement needs to support improvement where it’s realistically achievable and provide a disciplined basis for decisions where it’s not. And it shouldn’t undermine continuity or commercial relationships.

When supply chain risks require collective action

For many organisations, the most significant social and environmental risks sit deep in the supply chain. Often beyond tier one, in contexts where individual company leverage is limited.

Some risks can be addressed through due diligence, responsible sourcing, and supplier engagement. Others cannot.

At that point, companies face structural constraints: uneven competitive conditions, limited influence over upstream actors, weak local enforcement, or lack of data, expertise, and local presence.

When risks are systemic rather than supplier-specific, individual action reaches its limits.
